How the Entrepreneurial Operating System (EOS®) works, and how to run it in this app.

What is EOS?

EOS is a simple operating system for running a company. It focuses everyone on the same Vision, brings discipline through a fixed meeting rhythm (Traction), and keeps the team Healthy through open, honest weekly reviews. In practice you work with six tools, all of which live in this app:

  • V/TO — the shared vision document: core values, 10-year target, 3-year picture, 1-year plan, marketing strategy.
  • Accountability Chart — who owns what: seats, roles, and reporting lines.
  • Rocks — the 3–7 most important priorities each person commits to for the next 90 days.
  • Scorecard — a handful of weekly numbers, each with an owner and a goal, reviewed every week.
  • Level 10 Meeting — the same 90-minute weekly meeting, same agenda, every week.
  • Issues (IDS) — Identify, Discuss, Solve: problems get named and killed, not carried.

The Weekly Rhythm — Level 10 Meeting

Go to Meetings and create a weekly meeting for your team (sections and time allocations are configurable, the default is the classic 90-minute L10). Opening the meeting walks you through:

  1. Setup — pick the facilitator and scribe, mark who's present.
  2. Segue (5 min) — good news, personal and professional.
  3. Scorecard (5 min) — each owner reports their number: on track or off track, no discussion. Off-track items drop to the issues list.
  4. Rocks (5 min) — each rock owner says "on track" or "off track". Off track? It becomes an issue.
  5. Headlines (5 min) — one-line customer/employee news.
  6. To-Dos (5 min) — last week's to-dos: done or not done.
  7. Issues — IDS (60 min) — the heart of the meeting. Pick the top 3 issues, then Identify the real problem, Discuss it once, Solve it with a to-do.
  8. Conclude (5 min) — recap to-dos, cascading messages for other teams, and everyone rates the meeting 1–10.

The timer is shared: everyone in the meeting sees the same clock, and it stays correct even if you switch tabs or join late. Only the facilitator (or an admin) can start, pause, or stop it. Completing a meeting automatically carries unfinished to-dos, open issues, and off-track rocks to the next meeting.

Quarters (90-Day Periods)

EOS runs on 90-day cycles — long enough to achieve something real, short enough to stay focused. In this app quarters belong to teams:

  1. Go to Admin → Quarters.
  2. Pick the team, then create the period (e.g. "Q3 2026") with its start and end dates. The current quarter is also created automatically for each team.
  3. One quarter per team is active at a time; past quarters are archived (completed), which keeps their rocks for history.
  4. At the quarter boundary: archive the old quarter, create the new one, and set new rocks. Deleting a quarter warns you if it still has rocks — archive instead to keep the data.

Rocks (90-Day Priorities)

A rock is one person's most important commitment for the quarter — specific, measurable, and done (or not) by the quarter's end. Each person should carry 3–7 rocks at most.

  1. Go to Rocks, pick the team and quarter.
  2. Add Rock — title, owner, optional SMART details (Specific, Measurable, Achievable, Relevant, Time-bound).
  3. Update the status weekly:
    On Track
    Off Track
    At Risk
    Complete
    . Setting a rock Off Track automatically raises an issue in the team's next meeting.
  4. Owners edit their own rocks; admins can edit any rock, change ownership, or move a rock to another quarter.
  5. Your own rocks also appear on your Dashboard.

Scorecard (Weekly Numbers)

The scorecard is 5–15 numbers that tell you the business is on track — each with one owner and one goal (e.g. "AGI ≥ 9,000,000").

  1. Define metrics from a meeting's Scorecard section ("Manage Metrics"): name, goal type, goal value, unit, and who owns it.
  2. During the weekly meeting, owners enter this week's actual value — green means on track, red means off track.
  3. The Scorecard page shows the 13-week history for the whole team, and "My metrics" filters to your own numbers.

V/TO (Vision/Traction Organizer)

The V/TO answers eight questions about where the company is going: Core Values, Core Focus, 10-Year Target, Marketing Strategy (target market "List", three uniques, proven process, guarantee), 3-Year Picture, 1-Year Plan, 90-Day picture, and the long-term Issues List.

  • Everyone can read the V/TO — vision is shared by all.
  • Only the owner, admins, and team leads can edit. Edits save automatically.
  • Use Export to print or PDF the whole V/TO for quarterly sessions.

Accountability Chart

The Accountability Chart is EOS's version of an org chart: it maps seats (functions with roles), not people. One person can sit in multiple seats, but every seat has exactly one owner.

  • The chart opens read-only; press Edit to move seats, add new ones (hover a card for the + buttons), assign people, or change reporting lines.
  • Each seat records GWC — does the person Get it, Want it, and have the Capacity for it?
  • Seats with many reports show a count badge — click it to expand or collapse that branch.
